Two diagrams answer different questions

A commercial funnel usually counts movement through seller-defined stages: impression, visit, lead, order, and perhaps retention. Use lanes that preserve uncertainty

A defensible map can use six lanes: the reader's question, observable action, touchpoint, required evidence, emotional or practical risk, and possible next movement. Arrows should run forward, backward, sideways, and out. Add a separate lane for what the organization assumes so that inference is not mistaken for observation. Then distinguish a healthy exit, such as choosing a better-fit option after clear comparison, from a preventable breakdown, such as being unable to find the price or cancellation terms. Treat the shared picture as a research index

Journey-mapping workshops often produce a visually coherent wall before the underlying evidence is coherent. For each important cell, attach a research reference, an owner, a confidence label, and a question that would change the design. The finished artifact supports a bounded decision

A useful output is a bidirectional reader-journey map plus a short decision note. The note names the broken or uncertain transition, the evidence supporting that judgment, the smallest change worth testing, and the signal that would reverse the choice. It should also record what the map cannot tell you, such as prevalence in the wider audience or the causal effect of a redesign. Build pages and automation only after this decision layer is explicit. The map then remains a living index of questions and handoffs rather than a decorative diagram that freezes one seller-centric story.
